Do you measure success or do you just hope for it?

In many organisations, training programs are built, launched, and then quietly forgotten. Once the certificates are issued and the attendance numbers are reported, the story ends. Whether the training changed behaviour, improved performance, or delivered any real value is left unasked. That is not evaluation, that is hope.

The Evaluation phase of ADDIE is often neglected, yet it is the stage that determines whether learning has been an investment or an expensive distraction. Without it, L&D operates on guesswork. With it, L&D becomes a source of evidence, improvement, and credibility.

What real evaluation looks like

Evaluation is more than tracking completion. At its heart, it is about outcomes. Did learners apply their new skills on the job? Did behaviours change? Did those changes lead to measurable business results?

The Kirkpatrick model describes four levels: reaction, learning, behaviour, and results. Many organisations stop at the first level, collecting “smile sheets” to see whether participants liked the program. While useful, smiles do not equal success. The real insight comes from the higher levels, where we examine whether the training created tangible change.

Why it gets ignored

If evaluation is so important, why do organisations skip it? There are several reasons.

First, fear. Leaders may not want to discover that a program failed. It feels safer to highlight attendance and positive comments rather than risk uncovering uncomfortable truths.

Second, cost. Evaluation requires effort, data collection, and sometimes external support. In tight budgets, it is tempting to treat it as optional.

Third, culture. In some organisations, speed matters more than evidence. Once a program is launched, attention shifts to the next urgent request. Evaluation falls between the cracks.

The irony is that avoiding evaluation often wastes more money than it saves. Programs that are never measured are repeated or expanded without proof of value, leading to ongoing costs with little return.

The benefits of doing it right

When evaluation is done properly, the benefits are powerful.

  • Evidence of value. L&D can show leaders exactly how training contributes to business goals.
  • Continuous improvement. Insights from evaluation feed back into analysis and design, sharpening the next cycle.
  • Learner credibility. When learners see that their feedback leads to changes, they trust the process more.
  • Strategic influence. Data-driven evidence gives L&D a stronger voice in organisational decisions.

Far from being a burden, evaluation is the engine of progress. It proves worth while also guiding future investment.

Methods that work

Evaluation does not need to be complex. Surveys, interviews, and manager feedback can provide valuable insight. Performance data before and after training can show impact. Short follow-ups weeks later can check whether behaviour changes have lasted.

The key is to design evaluation alongside the program itself. Decide in advance what success looks like and how you will measure it. If you wait until after launch to think about evaluation, it will always feel like an add-on.

The role of AI and analytics

Today, technology makes evaluation easier. Learning platforms can track usage patterns, analyse engagement, and link participation with performance data. AI can sift through survey responses to find themes, or highlight correlations between training and results.

These tools provide speed and scale, but interpretation still requires human judgment. Data can tell you what happened, but not always why it happened. Understanding the story behind the numbers is still a human responsibility.

Guessing or growing?

Skipping evaluation is like building bridges without testing them. They may look solid, but no one knows whether they will hold under weight. You might get lucky once, but eventually the cracks will show.

The choice for every L&D team is clear: keep guessing, or start growing. Guessing keeps training in the background, tolerated but not respected. Growing puts training at the centre of strategy, guided by evidence and trusted by leaders.

Evaluation is not an optional extra. It is the step that proves value, guides improvement, and secures credibility. Without it, training is just an act of faith. With it, training becomes a driver of measurable change.
